Not all products come off an assembly line looking identical. Some are built to order – a vessel commissioned for a specific cargo route, a brochure designed for a product launch, a machine repaired after a breakdown in a factory. When production is this variable, how does a business know exactly what each job costs? That’s the problem job costing solves. It is a cost accounting method designed specifically for industries where every order is distinct, where tracking costs job-by-job is the only way to understand whether the business is making money or losing it.

What makes job costing different

Job costing, also called job order costing, works by accumulating all direct and indirect expenses – materials, labour, and overhead – against a single customer order or project. The total cost of a job is calculated as the sum of its direct materials, direct labour, and applied overhead. This stands in clear contrast to process costing, which spreads costs evenly across large volumes of identical units. Job order costing assigns costs to specific jobs, projects, or small batches of products, and is best suited to businesses producing customised or unique items where each order varies in materials, labour, and overhead.

The method is triggered by a customer order. Once an order is received, a unique job number is assigned, and every expense – from raw materials drawn from the store to the hours a technician spends working – is recorded against that number. This creates a detailed financial record for each job, from start to finish.

According to Khatabook, businesses that use job costing share three common features: production is carried out based on customer specifications; each lot is distinct and separable; and the products manufactured are non-uniform in nature. These conditions rule out mass production methods and make individual job tracking both necessary and practical.

Industries that rely on job costing

Job costing is widely applied across several sectors. The most clearly defined applications include printing presses, shipbuilding, and repair workshops – industries where no two orders are alike and the cost of each must be tracked independently.

Printing presses

A commercial printing company handles an enormous variety of orders – business cards, instruction manuals, magazines, packaging, banners – each with different paper grades, ink types, machine settings, and finishing requirements. Two orders placed on the same day may have almost nothing in common in terms of cost structure. Each job is defined by its own scope, timeline, and resource requirements, making it impossible to average costs across orders meaningfully.

In a printing context, direct materials include paper, inks, plates, and finishing consumables. Direct labour captures the hours operators spend on pre-press setup, press running, and post-press finishing. Overhead costs – electricity powering the machines, equipment depreciation, maintenance contracts – are allocated to each job, often based on machine hours consumed. In a printing shop, allocating electricity based on machine hours ensures fair distribution of overhead across jobs.

The practical importance of this granularity is well documented in the industry. Studies show that highly profitable printing companies implement job costing practices, using the resulting data to identify the most and least profitable product types, benchmark individual job performance, and price future orders with greater accuracy. Without job costing, it becomes impossible to differentiate when a job makes money from when it drains resources.

Shipbuilding

Shipbuilding is one of the most complex and capital-intensive applications of job costing. Each vessel is custom-built to the buyer’s specifications – cargo capacity, propulsion systems, navigation equipment, structural materials – and no two ships are built the same way. Projects span months or years, involve thousands of individual components, and require multiple specialist trades working in sequence and in parallel.

Job costing is used for unique, often large and expensive goods or services, and shipbuilding fits this description precisely. The cost structure of a single vessel includes steel plate and structural materials, welding labour, electrical installation, mechanical systems fitting, and a substantial allocation of yard overhead. According to engineering cost estimation practice in shipbuilding, estimators conduct detailed material take-offs covering everything from main hull plates down to the smallest structural stiffener, to which labour hours and overhead are then added.

What makes job costing particularly valuable in this sector is the reality of mid-project changes. Design modifications requested by the client, weather-related delays, or supply disruptions all alter the cost profile of a vessel. Because every cost is already being tracked against a specific job, the financial impact of any change is visible immediately. This enables shipyard managers to assess cost overruns in real time and make informed decisions rather than discovering problems only after the project is complete.

In naval shipbuilding, direct labour and direct material costs are variable and tracked per vessel, while overhead – covering facilities, equipment, and administration – is allocated in proportion to the direct labour hours each ship consumes. This approach ensures that each vessel absorbs a fair share of indirect costs based on the actual resources it uses.

Repair workshops

Repair workshops – whether they service industrial machinery, vehicles, electrical equipment, or commercial engines – operate entirely on the basis of individual job orders. A customer brings in a specific item with a specific fault. The scope of work, the parts required, and the time involved are unique to that repair. There is no standard product to cost in advance.

Job costing is applicable to activities like electrical shops, automobile garages, plumbing work, repairing, and decorating – all of which share this characteristic of variable, customer-driven work. In an auto repair shop, for example, service companies that use costly materials, such as an auto repair shop, do track direct materials for each job.

A repair job cost sheet will typically record the specific parts consumed, the labour hours logged by each technician, and an overhead allocation calculated using a predetermined rate based on direct labour hours. This breakdown gives the workshop owner a clear picture of whether a particular repair was profitable and whether the estimate provided to the customer was accurate. Over time, this data allows workshops to quote more precisely on similar jobs and avoid underpricing complex repairs.

Beyond pricing, job costing in repair workshops also supports accountability. When each job has its own cost record, management can monitor technician efficiency, identify parts usage patterns, and spot jobs where time overruns are eating into margins.

Other sectors where job costing applies

The same logic that makes job costing essential in printing, shipbuilding, and repair workshops applies across several other industries. Industries that use job costing primarily include construction, foundries, automotive garages, film studios, hospitals, engineering firms, and advertising agencies. In construction, each building project has its own design, site conditions, and material requirements. In hospitals, each patient’s treatment represents a distinct job. In advertising, each client campaign has a different scope, resource requirement, and deliverable.

What all these industries share is the fundamental characteristic that justifies job costing: products or services are produced according to customer specifications, each lot is distinct, and manufactured outputs are non-uniform in nature. Where these conditions exist, tracking costs collectively makes no sense – only job-level tracking provides the financial clarity these businesses need.

The core components tracked in a job costing system

Regardless of the industry, every job costing system tracks the same three cost categories:

Direct materials are the raw inputs that can be directly attributed to a job. In printing, this means paper and ink. In shipbuilding, it means steel plate and welding consumables. In a repair workshop, it means the specific spare parts fitted to a customer’s machine. Materials are issued from inventory against a material requisition form that references the job number, ensuring every item is charged to the correct job.

Direct labour represents the hours workers spend specifically on a job. Employees record their time against job numbers using timesheets or electronic systems. Because direct labour tends to be the most significant cost for service companies, these companies track costs by job using a timesheet and job cost sheet.

Manufacturing or production overhead covers costs that cannot be traced directly to a single job – rent, utilities, equipment depreciation, supervisory salaries. These are allocated using a predetermined overhead rate, typically calculated by dividing estimated total overhead by a chosen activity base such as direct labour hours or machine hours. This granular approach enables businesses to understand exactly what each product costs to manufacture and identify opportunities for cost optimisation.

Why job costing matters: profitability and cost control

The fundamental value of job costing is that it makes profitability visible at the job level, not just at the business level. A printing company might be profitable overall, yet be consistently losing money on a particular product type. A repair workshop might have one service category generating strong margins while another is barely covering costs. Without job costing, these patterns remain invisible.

Businesses can uncover inefficiencies, address repetitive work that could be automated, and use actual cost data to better quote and plan for similar projects in the future. In shipbuilding, this means more accurate contract pricing on new vessel orders. In printing, it means knowing which product types are worth pursuing and which should be repriced. In repair workshops, it translates into service pricing that reflects actual labour and parts consumption rather than guesswork.

Job costing also supports cost control during production. Because costs are tracked continuously against the job, variances between estimated and actual costs become visible while the job is still in progress. Management can intervene – adjust resource allocation, review material usage, renegotiate supplier terms – before a cost overrun becomes a financial loss.
